Strategic AI. Built.

Real Strategy. Real Systems. Delivered.

We help mid-market companies integrate AI into how they actually operate — grounded in your data, embedded in your workflows, adopted by your people, and operated with production discipline.

The Problem We Solve

Every mid-market company we talk to has the same three problems. They are not solved by more tools, better models, or bigger budgets. They are solved by a practice that integrates AI into the company's data, workflows, people, and operations.

Our AI can't answer questions about our own company.

The corporate knowledge — policies, contracts, customer history, institutional memory — is locked inside Drive, SharePoint, the CRM, the ticketing system, and a decade of email. Public-model AI is useless against it.

Our teams aren't actually using what we've deployed.

Pilots launch. Adoption plateaus by month three. Value never materializes. Executive sponsorship evaporates.

We don't know what "good" looks like.

No observability. No evaluation. No cost attribution. No governance posture. The AI is a black box that Legal and Security are increasingly uncomfortable with.

How We Work

A three-phase engagement model. Each phase has a clear deliverable, a clear fee, and a clear exit point. Most clients proceed through all three. Some don't — and that's a legitimate outcome of a well-structured assessment.

01

Integration Assessment

Before anything is built, we map your operational landscape, data systems, identity infrastructure, and governance posture. We identify the top five AI leverage opportunities, score them on impact and feasibility, and produce a phased implementation roadmap with a change management plan. If you proceed to Phase 2, this is the architecture we build to. If you don't, you have a sophisticated AI strategy document built on operational reality, not slideware.

Deliverable:Integration architecture, opportunity portfolio, implementation roadmap, change management plan, governance posture review.
02

Integration Build

We build the integrated AI system in production. RAG over your corporate knowledge with permissions mirrored from source systems. Workflow integrations into Slack, Teams, your CRM, and the surfaces your teams actually work in. Enterprise SSO and identity. Production observability and evaluation. Audit logging and governance. The first wave of adoption begins before launch — champions identified, pilot cohort onboarded, measurement cadence established.

Deliverable:Integrated AI system in production, observability and evaluation harness, governance layer, initial adoption wave complete, full documentation.
03

Adoption & Expansion Retainer

This is where transformation actually happens. The 6 to 12 months after launch is the window where most AI deployments fail — adoption stalls, evaluation drifts, costs balloon, governance gaps surface. We hold the retainer to carry the system through that window. Monthly adoption reporting, quarterly strategic review, evaluation regression, model and prompt maintenance, integration expansion as opportunities surface, incident response when things go wrong.

Deliverable:A system that operates, expands, and governs itself with discipline — and a partnership that compounds.

Three Ways In

We engage in three modes. The right one depends on your starting point and who else is at the table.

Single Sponsor

Direct Engagement

You are an operational leader with a clear AI mandate and the authority to act on it. We engage end-to-end, from Integration Assessment through Build through the Adoption retainer. One firm, one relationship, from clarity to integrated production system to sustained adoption.

Best for: Mid-market operators (200–2,000 employees) who have committed to integrating AI across the business and need a partner who operates at executive altitude and owns the build.
Methodology Partner

Co-Delivery

Your transformation methodology partner — a strategy firm, an organizational consultancy, or a specialized methodology practice — owns the operational and organizational change layer. Iron Pine owns the AI integration practice. We co-deliver: shared discovery, joint deliverables, integrated phase plans. You get methodology depth and AI build capability operating as a single team.

Best for: Engagements where AI integration and operational transformation are inseparable. Especially powerful when the methodology partner already knows the business.
PE Operating Model

PE Operating Partner

A PE firm deploying AI across the portfolio doesn't need a vendor — it needs an operating partner who can run a playbook across multiple companies. We engage as a practice partner to the firm and as a delivery partner to portfolio companies. Assessment work is structured to surface portfolio-wide patterns. Build engagements deploy across multiple companies with shared infrastructure.

Best for: PE firms with a portfolio-wide AI mandate and a need for operator-grade delivery, not advisory recommendations.

Built. Shipped. Running.

Production AI systems we have built, shipped, and run. Most are integrated into how clients actually operate. Some are Iron Pine SaaS products you can use yourself.

MBA · PMP · 20+ Years in SaaS, Customer Success & Revenue Operations

Senior operations leader with two decades of building and scaling customer-facing organizations — implementation, Customer Success, PMO, data analytics — through a period of 10x growth. Academic publishing work in the field.

Iron Pine engagements are led by an operator who speaks the same language as the boardroom and the development terminal. The strategy firms can't build. The dev shops can't strategize. Iron Pine does both — and stays through adoption.

Questions We Hear

We don't have an AI strategy yet. Can you help?

+

Yes. The Integration Assessment is structured exactly for this. We map your operational landscape, identify the top five AI leverage opportunities, score them on impact and feasibility, and produce a phased implementation roadmap with a change management plan. You get a sophisticated AI strategy built on operational reality — not a slideware deck. If you proceed to Phase 2, this becomes the architecture we build to.

We already have a strategy deck from another firm. Will you work with it?

+

Yes. We don't redo your strategy. We pressure-test it against operational reality, identify integration gaps the deck didn't address (data, identity, governance, adoption), and either align the existing roadmap or extend it. Then we build the systems that deliver on its promises.

How long does a typical engagement take?

+

Integration Assessment: 4 to 6 weeks. Integration Build: 8 to 16 weeks depending on scope. Adoption & Expansion Retainer: ongoing, 12-month minimum. You'll see working systems before the build phase ends — we don't do big reveals.

What does it cost?

+

We price to deliverables and value, not hours. Integration Assessment: $25K to $40K, fixed. Integration Build: $60K to $150K depending on scope. Adoption & Expansion Retainer: $5K to $15K per month, tiered by system complexity. Every engagement comes with a clear, fixed quote before work begins. Co-delivery engagements with methodology partners are negotiated per engagement.

Is our data secure?

+

Security-first architecture on every build. Your data is processed via private API keys, stored in isolated Supabase projects with row-level security, and never used to train public AI models. We build to enterprise governance posture from day one: PII handling, audit logging, retention policies, and SSO via Okta or Entra ID. You own your data, your code, and your systems.

What happens after the build is complete?

+

Phase 3 begins. The Adoption & Expansion Retainer carries the system through the 6- to 12-month window where most AI deployments fail. Monthly adoption reporting, quarterly strategic review, evaluation regression, model maintenance, integration expansion. Most clients renew annually because integration work compounds. Some don't, and that's fine — every system we ship is fully documented and operable without us.
